The Situation

Improving throughput without touching food safety

The operational problem in a food plant is structurally different from a metalworking one. A significant share of available time goes to cleaning and sanitation, and that time is not negotiable — it is a food safety requirement. Any improvement approach that treats it as waste to be eliminated is both wrong and dangerous.

But there is usually real opportunity in how that time is organized rather than in how long it takes. Sequencing of production runs to reduce the number of full sanitation cycles, preparing materials and tooling before the line stops, standardizing the cleaning sequence itself so it takes the same time regardless of who is on shift — none of these compromise safety, and together they often recover meaningful capacity.

The second recurring theme is yield. Give-away on fill weights, trim loss and product held for rework tend to be tracked separately from downtime, so no one sees the total picture of what a shift actually cost.

Validated sanitation steps are fixed. Preparation, sequencing, material staging and tool availability are not. That boundary is defined with your quality and food safety team, and we do not cross it.

Operating conditions in Brazilian food plants

  • Regulatory oversight is real and we stay in our lane. Food production in Brazil is subject to sanitary regulation and inspection regimes. We work on operational performance and defer entirely to your quality and regulatory team on compliance matters. We do not advise on sanitary regulation, and any operational change must be cleared by whoever owns compliance in your organization.
  • Raw material variability is a planning input, not an exception. Agricultural input quality varies by season and region, which affects yield and process settings more than in temperate supply chains.
  • Climate affects cold chain and shelf life. Ambient conditions across much of Brazil place heavier load on refrigeration, and distribution distances are long. Cold chain reliability is an operational constraint, not a logistics detail.
  • Seasonal demand swings are pronounced. Capacity planning has to accommodate peaks that would be considered extreme in more stable markets.
  • Turnover on the floor is often high. Standards must be written to be learnable quickly, because in practice they will be taught to new people frequently.

Where does yield loss usually hide?

Most often in fill give-away and in product held for rework. Both tend to be tracked outside the downtime system, so the total cost of a shift is never visible in one place.

Our plant runs many SKUs on one line. Is that workable?

Yes, and it is common. Sequencing and changeover discipline carry more weight in that situation than any other lever.

Can you work around our production schedule?

Yes. Observation is planned around real production and sanitation windows, since watching an actual cycle is the entire point.
